Business Planning Toolkit

Test whether member services can cover costs and survive the cash cycle.

Start with a member need

Choose a defined activity: collective input purchase, aggregation, grading, processing or market linkage. Survey expected member participation, quantity, seasonality, quality and competing channels. Confirm the activity is within the objects and licences. A plan needs both a member benefit and a commercially workable margin; projected turnover alone does not demonstrate either.

Calculate the unit economics

Use a common unit such as kg, bag or litre. Include purchase price, freight, handling, sorting loss, packaging, testing, payment charges and other variable costs. Distinguish recoverable input tax from non-recoverable tax. Contribution per unit equals net realisable selling price less variable cost. Fixed costs include salaries, rent, administration and other costs that do not vary within the planned operating range.

Break-even and capacity

Break-even volume equals fixed cost divided by positive contribution per unit. Compare it with realistic member supply, plant throughput, storage and buyer demand. Model normal, lower-price and higher-loss scenarios. If contribution is zero or negative, more sales do not cure the loss. Do not confuse accounting profit, EBITDA and cash available for member payments.

Finance the operating cycle

Estimate inventory days, customer credit days and supplier/member payment commitments. Working capital is driven by cash tied up in inventory and receivables less genuine operating credit, with a cash buffer. Prepare weekly cash inflows and outflows during peak season. A grant receivable and an unapproved bank facility are not cash in hand. Keep term-asset finance separate from crop-season working capital.

A lender-ready business file

Prepare the business model, member supply commitments, buyer evidence, licences, quotations, project cost, funding sources, assumptions, profit-and-loss forecast, cash flow, repayment capacity and risks. Document promoter/member contribution and grant conditions separately. Obtain Board/member approvals where needed and review security and charges. Compare forecasts with actual results monthly and revise assumptions when procurement or collections diverge.

Worked example · fictional facts

Example: Net selling price ₹30/kg; purchase ₹24, freight ₹1, handling/packing ₹1: contribution ₹4/kg. With monthly fixed costs ₹80,000, break-even is 20,000 kg. At 25,000 kg the illustrative operating surplus is ₹20,000 before finance cost, depreciation and tax. If the selling price falls to ₹28 with the same costs, contribution falls to ₹2 and break-even rises to 40,000 kg. With inventory ₹2 lakh + receivables ₹3 lakh − operating payables ₹1 lakh, net operating working capital is ₹4 lakh before buffer.
